Allocation Briefing

Should a Family Office Make a Strategic Bitcoin Allocation or Wait for Better Market Conditions?

Waiting for better market conditions is itself a timing decision, and it deserves the same analysis as buying. A family office is generally better served by deciding whether Bitcoin has a strategic role in its portfolio, then setting a documented entry plan, than by trying to call the market.

Why is “no position” still a position?

Not owning Bitcoin is an allocation decision. It affects the portfolio’s exposure the same way a purchased position does, and it will be judged later the same way. A committee that declines to allocate has made a choice about the portfolio, and that choice deserves the same documentation as a purchase: the reasoning, the assumptions, the conditions that would prompt reconsideration, and a review date.

The record does not imply that an allocation is expected. It shows what was considered and why the conclusion fit the family’s mandate at the time. This framing is developed at length in Eric Runge’s book, No Position Is a Position.

Are strategic and tactical decisions being conflated?

The strategic question is whether the asset has a role in the portfolio at all: what purpose it would serve, how it interacts with liquidity, concentration, and governance, and what maximum the family would permit. The tactical question is whether now is a reasonable entry point for a position the committee has already decided is strategic. Committees that conflate the two tend to defer the strategic decision indefinitely because the tactical one feels unanswerable. Separating them lets the committee settle the role question on its own evidence and treat entry timing as an implementation detail with its own documented plan.

What does a staged entry look like?

A staged entry builds the position in planned tranches over a set period, for example equal amounts quarterly for a year, rather than in a single purchase. The mechanics are straightforward: the committee approves the total size, the tranche schedule, and the conditions that would pause or amend the schedule, and records them in the same policy document that governs the position.

The purpose is to reduce the regret and timing risk of a single purchase, not to improve returns. A single entry date carries the full weight of that date’s price; a schedule spreads entry across dates and removes the burden of choosing one. No tranche schedule can be shown to produce better outcomes than any other entry method, and the committee should document it as an implementation choice.

How volatile has Bitcoin been?

Bitcoin has experienced multiple declines exceeding 70 percent from prior highs, roughly 93 percent in 2011, roughly 85 percent from 2013 to 2015, roughly 84 percent from 2017 to 2018, and roughly 77 percent from 2021 to 2022, with each decline bottoming roughly a year after the peak. These are approximate historical observations, not a pattern that guarantees future behavior.

The relevant planning question is what a decline of that magnitude would mean for the portfolio at the proposed allocation, in dollars, against the family’s liquidity and obligations. The companion briefing How Much Bitcoin Should a Family Office Own? works through that arithmetic.

What should the committee document either way?

Whether the decision is to allocate, to allocate with a staged entry, or to hold no position, the record should capture the same elements.

  • The decision itself, stated plainly
  • The reasoning and the evidence the committee relied on
  • The entry plan, or the specific conditions that would prompt reconsideration
  • The documented maximum, if the decision is to allocate
  • A review date and who may call an earlier review

A decision to wait should name the conditions under which the question returns to the agenda, so that “waiting” does not quietly become a permanent default.

Frequently asked questions

Is waiting for a lower price a documented decision?

It can be, and it should be treated as one. A decision to wait should record the reasoning, the conditions that would end the wait, and a review date, the same as a decision to allocate.

Does a staged entry improve returns?

No claim of that kind can be made. A staged entry is an implementation method that spreads entry across dates; it does not improve returns by design.

How long should a staged entry run?

That is a committee decision. Common structures spread tranches over several months to a year, but the schedule should fit the family’s governance rhythm and be documented in the policy.

What if the committee cannot reach agreement?

Recording the disagreement, the open questions, and the conditions for revisiting the decision is itself a defensible outcome, and is preferable to an undocumented deferral.
